# Reports no one trusts are a design problem, not a discipline problem.

When leadership stops trusting the CRM reports, it is easy to blame reps for not filling things in. But bad data is almost always a symptom of a system that asks for the wrong things, at the wrong time, without giving anything back.

It often starts in a leadership meeting. Someone shows a pipeline report, someone else says the numbers are wrong, and the rest of the meeting is about whose spreadsheet is right. After a few of those meetings leadership stops using the CRM as a source and starts asking reps directly. At that point the system has lost its most important job. The usual conclusion is that reps need to get better at filling things in. That conclusion is almost always wrong.

Bad data is rarely a sign of lazy people. It is a sign of a system asking for the wrong things.

## 01 · The wrong diagnosisReminders don't fix a broken design

When data quality slips, the reflex is to add more required fields, send reminders and raise it at the sales meeting. It gives a short bump and then the same situation again. The reason is that the problem sits in the design. Fields no one understands, stages no one agreed on and properties that only exist because someone once wanted a report make data entry feel like admin, not part of the job.

## 02 · Fewer fields, clearer definitionsEvery field needs a purpose

A CRM should only ask for data that feeds a decision. Start with the questions leadership actually needs answered, and work backwards to the fields required to answer them. Everything else can go. Definitions matter just as much. If no one can say exactly what it takes for a deal to move from one stage to the next, every stage becomes an interpretation, and every report an average of interpretations.

## 03 · Give something backData should serve the person entering it

Whoever fills in a field needs to get something back, otherwise it is work done for someone else. The rep who logs a meeting should get the next step suggested, a task created or a clearer view of their deals. When the CRM makes the work easier instead of heavier, accurate data becomes a by-product of working, not an extra chore at the end of the week. Automate what can be automated, so people only enter what only people know.

The test

If your reports need a manual review before they reach leadership, **it's the system that needs fixing, not the people.**

## 04 · Trust is built in the designOne truth, not five spreadsheets

A CRM leadership trusts is not the result of tighter control. It is the result of a system where definitions are shared, fields are few and meaningful, and the flow mirrors how you actually sell. Then the forecast can be read straight from the system, meetings are about decisions instead of numbers, and the spreadsheets can retire. That is commercial architecture in its most everyday form.
