Ask ten people in a B2B company who the ideal customer is and you get ten answers that all sound reasonable. Marketing says mid-sized Nordic tech companies. Sales says anyone with budget. Customer success says the ones who don't call every day. Everyone is right, and that is exactly the problem. An ICP that fits everything is not an ICP. It is a wish list.

A customer profile that excludes no one has never made a decision.

## 01 · The symptomEveryone has an ICP, no one uses it

Almost every company we meet has an ideal customer profile somewhere. It sits in last year's strategy deck, described by industry, size and geography. Then nothing happens with it. Ads are targeted broadly so the volume looks good, reps chase every inbound lead, and customer success inherits customers who should never have signed. The profile exists, but it steers nothing.

## 02 · Start from the outcomeBuild the profile backwards from your best customers

A useful ICP does not start in a workshop about who you would like to sell to. It starts in the data on who actually became a good customer. Look at the accounts with the highest lifetime value, shortest sales cycle and lowest churn, and find what they have in common. It is rarely just industry and size. Often it is an event (a new CFO, an acquisition, a growing sales team), a system they already run or a problem they have already tried to solve themselves. Those signals are what separate a customer who stays from one who just buys.

## 03 · Make it operationalAn ICP should be something you can filter on

If the profile cannot be translated into fields in your CRM, it cannot be used. Every criterion needs to become a property you can fill in, measure and filter on: audiences in your ad platforms, lead scoring, qualification questions in the first meeting and segments in customer success. Then the ICP becomes something marketing targets, sales qualifies against and customer success plans around. One definition, three teams, one system.

The test

If your ICP has never made you turn down a deal, **it is not a filter. It is a hope.**

## 04 · The courage to say noFocus costs volume, in the short term

The uncomfortable part is that a sharp ICP makes the pipeline smaller. Fewer leads, fewer meetings, fewer deals in early stages. It feels like a loss until you see what happens further down: higher win rates, shorter cycles, customers who stay and grow. You stop paying to acquire customers you then have to pay to keep. That is not less growth. It is growth that holds.
