# Expansion revenue isn't luck. It's designed.

The cheapest revenue you can get is already in your customer base. Yet most B2B companies treat expansion as luck. How to build expansion into the commercial system, instead of something that happens when a customer happens to ask.

Most B2B companies put almost all of their commercial energy into new customers. Budgets, quotas and reports are about new pipeline. Meanwhile the cheapest revenue the company can get already sits in the customer base, with customers who trust you, pay on time and have more problems you could solve. When that revenue arrives it is often described as a pleasant surprise. That says a lot. What gets called a surprise is something nobody designed.

Expansion that only happens when the customer asks is not a strategy. It is luck.

## 01 · The gapNo one owns the customer after the deal

In many companies ownership of a customer is clear until signature and blurry afterwards. The rep has moved on to the next deal, customer success focuses on keeping the customer happy, and no one is tasked with seeing where the account can grow. The result is that expansion happens when the customer reaches out, which means you only capture demand that is already obvious. The real potential, needs the customer has not yet connected to you, is left untouched.

## 02 · The signalsThe customer tells you when it's time

Expansion has its own signals, just like churn. Usage is approaching the licence ceiling. A new team starts logging in. The company is hiring in a function you support. The customer has hit the goal you set during onboarding. Each one is a natural moment for a conversation about the customer's next step, not about your product. The difference from a regular sales call is that it has a real reason, and that is why it lands.

## 03 · Order mattersValue first, expansion second

Proposing more to a customer who has not yet got value from what they already bought is the fastest way to damage trust. That is why expansion is tied to onboarding and retention. A customer who has reached their first goal is ready for the next conversation. A customer who is still struggling needs help, not an offer. A designed system knows the difference, because it measures value and not just activity.

The question

If you can't name the ten customers most ready to grow right now, **expansion is still left to chance.**

## 04 · Build it inMake expansion a process

Companies with high net revenue retention do not have better relationships, they have a system. The signals are defined in the CRM, someone owns acting on them, there is a written play for each signal and the result is tracked as its own revenue stream. Existing customers become a growth engine instead of a line item to defend. And every unit of revenue that comes from there is cheaper than the one you chase in new pipeline.
